How to stocktake a tool store by scanning

A stocktake in a tool store usually goes like this: two people, a printed list, two days. One reads out, the other ticks. At the end there are discrepancies nobody can explain, so the list is adjusted to match what was found and everyone goes home.
That last step is the one that matters. Adjusting the list to reality without knowing why they differed means you have counted, but learnt nothing — and in six months you will be in the same room having the same argument.
Why the traditional count teaches you nothing
It is not the counting that fails. It is that the count produces a single number where you needed three different answers:
- Missing — on the list, not in the room. Lost, or with somebody.
- Foreign — in the room, not on the list. It belongs somewhere else.
- Confirmed — present and correct.
A paper count merges the first two into „the numbers do not add up". They are opposite problems: one is a loss to chase, the other is a location error to correct. Treating them as one is why the same discrepancies come back.
Scanning turns a count into a comparison

Foreign items get their location corrected on the spot. Missing items become a short list to chase, with the last known holder attached to each.
The last known holder is the whole point
A missing item in a paper count is a dead end: it is simply not there. A missing item here arrives with its history — who last had it, when, and whether they signed for it. Most of the time that turns „it is lost" into „it is in a van", which is not a loss at all.
This is also why a stocktake stops being an annual ordeal. If custody is recorded as it happens the rest of the year, the count is a verification rather than a reconstruction.
What it does not fix
It does not find things. Somebody still has to walk the room and point a phone at what is in it — if a tool is buried under a tarpaulin, it will read as missing, exactly as it would on paper.
Whatever is still missing at the end is chased the way overdue tools are, and the records you compare against are the ones in the digital inventory. What changes is the output. Instead of a corrected list, you finish with three lists you can act on differently — and with the reason each item is on the one it is on.
